As with many businesses there was a performance plateau.
They were working harder than ever but seeing diminishing returns.
There were also plans to grow the business ready for sale.
The Friction:
They were trapped in the “Data Paradox.”
The leadership team was looking at operational data – dashboards, and reports
– but seeing the wrong answers. Final Profit and Loss was saying different things to the operational tools.

Decisions were being driven by “management by hope” and gut feel.
They believed their high-volume “best-selling” products were their heroes, and they were busy focusing on these without seeing the rest of the picture.

The Path to Clarity
The Baseline: Using our Rapid Performance Diagnostic, in just weeks, not months, we built a Causal Model of the business to understand the performance today, what drives the outcomes that matter, and what is just noise.
The “Stop Guessing” Moment: Using this model, we tested 22 hypotheses and discovered a critical counter-intuitive truth: The client’s premium service was loss-making. Meanwhile, asset usage (or lack of) was a critical but unforeseen problem. Because their data was siloed, they had been betting on patterns that felt true (correlation) rather than what was driving profitability (causation).
From Insight to Action: We didn’t hand over a report. We moved immediately into Deployment Sprints, working as one team to pull these levers and monitor the impact on performance.
